Microsoft AB-100: Agent ROI, Total Cost and Build-Buy-Extend Decisions

An AB-100 architect's financial and technical choice among prebuilt Copilot capabilities, Copilot Studio extension, Microsoft Foundry and traditional workflows.

Start with an observable business outcome

ROI for a business AI solution must be expressed in terms of incremental benefit and total relevant cost over an explicit period. An agent that saves time can increase employee capacity without creating an immediate cash saving. Identify whether the sponsor cares about lower expense, more throughput, improved accuracy, customer satisfaction or risk reduction; these different outcomes should not be casually combined as dollars.

Record current request volume, handling time, review work, error rate and the fully loaded cost of human effort. Without a baseline, an assertion that a Copilot cuts support work by 80% is a hypothesis. In Microsoft AB-100 business-case analysis, realistic ROI includes corrections and the work created by failed or ambiguous suggestions.

Show the arithmetic and assumptions transparently

Suppose a service team processes 10,000 cases per year. If an agent saves a net three minutes per accepted case after human verification, it recovers 30,000 minutes, or 500 hours of theoretical capacity. At an illustrative $40 loaded hourly rate, the labor-equivalent benefit is $20,000. If the incremental first-year cost is $14,000, the hypothetical net benefit is $6,000. These numbers are invented to explain the method, not a measured deployment result.

If the actual net saving is one minute, the labor-equivalent benefit falls to about $6,667, below the example’s cost. Neither example guarantees headcount reduction. The sponsor must define how recovered capacity turns into a measurable outcome and check that work quality did not decline. Sensitivity analysis is more valuable than a single optimistic ROI percentage.

Account for total cost beyond tokens

TCO includes licenses, platform consumption, model requests, integrations, data cleanup, user training, evaluations, prompt/model maintenance, monitoring, human approvals, vendor contracts and incident response. A cheaper model can be more expensive per successful task if it causes repeated retries or human rework. Separate one-time implementation from recurring costs and plan for demand growth.

Include the cost of controlling privileged actions and data residency. Do not hide the cost of an independent reviewer in a narrative that claims “fully autonomous” operation. The adoption roadmap supplies funding gates and ownership for those ongoing responsibilities.

Build, buy and extend have different obligations

A prebuilt Dynamics or Microsoft 365 agent may solve a scenario within supported service boundaries. Extending Copilot Studio may suit more specialized topics, knowledge and tools while retaining low-code management. A custom Microsoft Foundry agent can offer deeper engineering control, but the team then owns more integration, testing, monitoring and lifecycle behavior. None of the three is universally best.

Compare available features, licensing, channels, data controls, action integration, observability, environment deployment, cost and support. Also include a rule-based workflow without an LLM as a legitimate alternative when inputs and state changes can be specified deterministically.

Split judgment from transactional authorization

A model can summarize correspondence or classify a refund request while a typed business service calculates amount and enforces eligibility. Approval is a separate user/application permission check. Giving the model unrestricted authority to determine or write financial thresholds creates both audit and error risk. Use AI where language flexibility helps and deterministic application code for exact rules.

For a customer return, let an agent identify intent and retrieve context, then submit a proposed action to an approved workflow. The workflow checks amount, customer rights and authorized reviewer before recording a transaction. An AI response indicating approval does not mean the payment system should treat the transaction as authorized.

A model router requires a quality guardrail

Routing tasks to models by quality, price, latency and context requirements can reduce cost, but only if permitted models satisfy security and data location constraints. A smaller model may suffice for simple classification, while a complex financial explanation may need a stronger model or a human review. Do not send restricted information to a low-cost endpoint before checking contractual and processing terms.

Measure cost per accepted business task instead of raw tokens. Include fallback requests, model errors and human correction. Define a safe fallback when a model is unavailable and refuse high-consequence actions when quality is uncertain.

Cost of failure matters as much as average speed

A weak knowledge summary may cost support time; an unauthorized supplier action can cause material loss or regulatory risk. Build appropriate access controls, audit trails and human oversight regardless of the apparent financial upside. Avoid pretending uncertain likelihood values are precise actuarial results. Where credible estimates are unavailable, use qualitative risk with explicit ownership.

A cost model that “saves” money by deleting necessary security controls is not an optimization. Record the cost of the required safeguards and compare alternatives fairly.

Pilots must use comparable workloads

Test the proposed build, buy or extend options on equivalent tasks, permitted data and reasonable user groups. A vendor demo with carefully selected clean inputs cannot be compared directly with a homegrown agent responding to noisy real cases. Record sample size, source version, model version, task mix, exclusions and independent reviewer judgments.

Include latency, wrong actions, refusal correctness, rework and downstream outcomes. If evidence is thin, state uncertainty and retain multiple candidates rather than claiming a significant ROI improvement. The proposed solution should meet security and quality requirements before cost differences influence the final recommendation.

Keep an owner and a stop condition

Assign a business sponsor to approve pilot expansion, pause or retirement based on predeclared thresholds. Review actual consumption, user satisfaction, rework and critical incidents after each release. Platform costs, connector changes and model support vary over time; an old spreadsheet should not be treated as a permanent fact.

Microsoft’s AB-100 skills outline includes ROI, TCO, build/buy/extend and model routing. The architect should present a recommendation with explicit financial assumptions, safe alternatives, source evidence and a decision that can be revisited.
